AI value measurement

Know whether the money is delivering value.

AI value measurement sets a baseline of the value, effort and cost of work before AI changes it, then tracks the difference from day one. Transformativ builds it into every Catalyst+ engagement, starting with a costed value case at the end of Define, so the board can see what AI is worth and whether the spend is delivering.

THE PROBLEM

Why most organisations can't say what AI is worth

Most organisations can't say what AI is worth, because they measure the wrong things.

  1. They measure usage.

Licences and logins climb, and nobody can link them to cost, speed or revenue.

  2. There's no baseline.

Without measuring the work before AI, there's nothing to compare against.

  3. Value is scattered.

Small gains across many teams never add up to a number the board can see.

WHAT CHANGES

What changes

AI value measurement gives the board a baseline, a costed value case and evidence against it.

  1. A baseline of value, effort and AI spend is in place before anything changes.

  2. Value is tracked from day one and at every release.

  3. The board gets a costed value case at the end of Define, then evidence against it.

  4. Decisions to scale or stop are made on evidence.

THE METHOD

The method behind it

One method sits behind how we measure AI value.

Five-layer value measurement

The board's question, answered from the first week: is the money delivering value?

HOW IT RUNS

How it runs inside Catalyst+

AI value measurement runs through every stage of Catalyst+, our AI transformation product.

See how Catalyst+ works →
  1. 01 · DEFINESIX WEEKS

    Define

Align baselines the work and the AI spend, and Define ends with the costed value case.

  2. 02 · ACTIVATETYPICALLY 8 TO 12 WEEKS

    Activate

Value is measured from the first live AI agent.

  3. 03 · SCALE

    Scale

Each wave is funded on the evidence from the last.

What happens in the six weeks

WEEK 1WEEK 6: AI DELIVERING VALUE
  1. WEEKS 1 TO 2ALIGN

    WEEKS 1 TO 2 | ALIGN

Baseline the value, effort and cost of the work, and the AI spend, before anything changes.

    BY WEEK 2

A baseline of value, effort and AI spend in place.

  2. WEEKS 3 TO 4DISCOVER

    WEEKS 3 TO 4 | DISCOVER

Find where AI pays and how much, process by process.

    BY WEEK 4

You know where AI pays and how much.

  3. WEEKS 5 TO 6DESIGN

    WEEKS 5 TO 6 | DESIGN

Build the costed value case: where AI pays, how much, and in what order to go after it. Set up how value is tracked from the first live AI agent.

    BY WEEK 6

A costed value case the board can see, and value tracking ready for Activate.

QUESTIONS

Common questions about AI value measurement

By measuring the work before and after, in your own numbers. Before anything changes we baseline cost to serve, cycle time, volume handled and error or rework rates for each process in scope, plus the full cost of AI: licences, usage charges, and build and run costs. After go-live we track the same measures, so the return is the change in cost, speed and quality set against what AI costs. Logins and prompt counts are reported separately and never counted as value.

A board document that states where AI will create value in your business, how much, what it will cost and the order to go after it. Each opportunity has a baseline, a target, the cost to build and run it, the main risks and an accountable owner. Every Define ends with one, and Activate is measured against it.

Measurement starts in the first two weeks, when the baseline is taken. Where the scope is focused, AI agents are live by week 6, and their results are reported against the baseline from their first weeks of live work.

You find out early, because each initiative has a baseline, a target and a date. If results fall short we identify the cause (the process, adoption, data or the model), then fix it or stop it and move the spend to the next opportunity in the value case.
